Stage 01 · Foundation

Initial positioning of the topic or concept. Establishes the landscape before any new information is introduced. This can be broad and cover all topics in the course outline. It is not limited to one point.

In practice: Broad framing of the course topic, context-setting, or an overview of the concepts covered in the learning journey.

Stage 02 · Information Input

Provide information through varied media to activate the learner's thinking. Videos, articles, text, images, graphs. The goal is to spark curiosity and engagement before asking learners to respond.

In practice: A short video, curated reading, infographic, or data set presented before any discussion or reflection prompt.

Stage 03 · Personal Processing

What does this information mean to me? Conceptual, philosophical reflection. Open-ended and personal, not yet specific. No right answers. This is about personal meaning-making and connecting content to individual experience.

In practice: A general discussion prompt. Nothing prescriptive. Learners explore their own reaction at a larger, philosophical level.

Stage 04 · Synthesis

What does this mean as a whole? Learners begin connecting reflections to broader implications, moving from personal to collective understanding. Start to define how the various reflections could impact the topic.

In practice: A targeted discussion that shifts from individual reaction toward organizational or contextual thinking.

Stage 05 · Application

Apply what was learned in a real or hypothetical situation. This stage focuses on methodology and approach, not necessarily correct answers. Apply and Assess can occur together.

In practice: Scenario-based activities, role-play, recall exercises, case studies. The goal is to surface how learners approach the situation and reveal gaps before they matter in the real world.

Stage 06 · Evaluation

Did they learn what they were meant to learn? Is the application correct? If not, are the concepts sound but the Consider step needs revisiting? This stage closes the loop and informs what comes next.

In practice: Knowledge checks, quizzes, or performance-based assessments with clear success criteria, with a feedback loop back to Consider if concepts need reinforcement.

Named after the computing concept of a background process that runs autonomously, always watching, always ready to act — it's the operational model that connects the ELM learning design approach to AI-enabled execution and continuous improvement.

A true analysis of what the actual learning problem is. This stage is always human — a thorough deep dive into what an organization genuinely needs, not what they think they need. AHT brings the diagnostic rigour to separate symptoms from root causes before any solution is considered.

Before any AI enters the picture: The right problem must be identified first. Garbage in, garbage out applies here more than anywhere else in the process.

AI-Assisted

Where AI enters the design process. Using the diagnostic findings from Discover, AI is leveraged to design and build the learning solution — content architecture, modality selection, scenario generation, storyboarding, and asset production. Human expertise directs; AI accelerates.

What this looks like: Instructional design supported by AI content generation, rapid prototyping, and iterative refinement — significantly compressing the design-to-delivery cycle.

Execute
Human or AI

The solution is orchestrated and delivered. The Machine in (Machine) Execute is intentional — for fully AI-built solutions, agents can code, deploy, and execute the learning. For other solutions, delivery may be human-facilitated. The model flexes to what the solution actually requires.

The M is optional: eLearning modules might be deployed and run entirely by agents. Leadership workshops are delivered by a person. The DAEMON framework supports both without forcing a choice.

Observe
Human or AI

The evaluation stage. For eLearning, AI agents monitor for content gaps, outdated information, learner friction, and performance signals. For human-delivered solutions, this might be focus groups, performance reviews, or stakeholder interviews. The observation method matches the delivery method.

Always watching: This is where the daemon metaphor earns its name — the system keeps running in the background, collecting signal even when no one is actively looking.

Human or AI

When the Observe stage surfaces a meaningful signal — a gap, a change, a performance shift — Notify triggers action. An AI agent flags an outdated module. A consultant surfaces new organizational priorities. Either way, the notification sends the process back into Discover, beginning the cycle again.

Always ready to act: DAEMON is not a linear process with a finish line. Notify closes the loop and restarts it — making learning a continuous, responsive system rather than a periodic event.
A continuous loop, not a one-time process. Notify feeds back into Discover — the system keeps running, keeps watching, and keeps improving. Like a computing daemon, it operates in the background until it's needed.
